How I run a start-up in Manduria with one architect and eleven AI agents.

I run ManduriaShire with one person on the building site and eleven artificial intelligence agents built on Claude, by Anthropic. The agents prepare the work, I decide. Life stays analog: in the piazza, on the building site, at the table.

I am 56, and this is my third start-up. The first was internet, in its early days. The second was steel, in the early days of the Chinese steel market: I lived in China for twenty years, as a foreigner. The third is here, in Manduria, where I grew up and which I left at 17. The sector is longevity, comunanza and AI. Comunanza: being well together, effortlessly.

Each agent has one job. Besides me there is one human collaborator: the architect who runs the building sites. The rest of the work is prepared by eleven agents, each solely responsible for one domain: a chief of staff that keeps the system together; technical office and building sites; marketing, with social media and press, the newsletter and the websites; administration and finance; legal and contracts; community and institutions; the archive; research on our own processes.

The agents talk to each other, not through me. They hand work over in writing, with complete briefs: goal, sources, limits, deadline. I receive only decisions, already framed with options and a recommendation. No meetings, only written texts. They work at night too: every hour one of them reads the mail and passes it to whoever handles it, and before dawn another tidies the archive and prepares the day's decisions.

The last word is mine. Nothing leaves the company without my “send”, and nothing goes online without my “yes, production”. Payments, contracts and public texts with numbers are reviewed by me, not by another agent: research taught us that an agent checking another agent of the same model tends to agree with it. Agents make mistakes, and that is why I decide. The house rule is one: never invent, verify everything. Every amount, date or number carries the document it comes from.

The method is Lean. We use Musk's algorithm, in order: question every requirement, with the name of whoever asked for it; delete; simplify; accelerate; automate only at the end. And every week one agent retests what the others could not do the week before, because the tools improve faster than any process written three months ago.

The office is wherever I am. I am often travelling between Berlin, London and Tbilisi. I can run the whole company on a flight or from a café by the Thames: the decisions reach me already prepared, wherever I am.

Analog where it matters. In Puglia you build with human relationships. Builders and suppliers value someone who coordinates in person, and personal recognition for a job well done motivates them enormously. I come back to Manduria very often, for my civic commitments and for the pleasure of living here. When I am here, I go in person: to the building site, to the suppliers, to the town hall, among the people of the old town. AI does not replace that time, it frees it. We live analog and think digital and AI.

Ho 56 anni e questa è la mia terza start up. La prima l'ho fatta con internet agli albori. La seconda con l'acciaio, agli albori del mercato siderurgico cinese: in Cina ho vissuto vent'anni, da straniero. La terza è qui, a Manduria, dove sono cresciuto e da dove sono partito a 17 anni. Il settore è la longevity, la comunanza e l'AI. Comunanza: stare bene insieme, senza sforzo.

Ogni agente ha un solo mestiere. Oltre a me c'è un solo collaboratore umano: l'architetto che dirige i cantieri. Il resto lo preparano undici agenti, e ognuno risponde di un solo dominio: un chief of staff che tiene insieme il sistema; l'ufficio tecnico e i cantieri; il marketing, con social e stampa, la newsletter e i siti; l'amministrazione e la finanza; il legale e i contratti; la comunità e le istituzioni; l'archivio; la ricerca sui nostri processi.

Gli agenti si parlano tra loro, non attraverso me. Si passano il lavoro per iscritto, con richieste complete: obiettivo, fonti, confini, scadenza. A me arrivano solo le decisioni, già preparate, con le opzioni e una raccomandazione. Niente riunioni, solo testi scritti. Lavorano anche di notte: ogni ora uno di loro legge la posta e la passa a chi se ne occupa, e prima dell'alba un altro mette in ordine l'archivio e prepara le decisioni del giorno.

L'ultima parola è mia. Niente esce dall'azienda senza il mio «invia» e niente va online senza il mio «sì produzione». Pagamenti, contratti e testi pubblici con numeri li rivedo io, non un altro agente: dalla ricerca abbiamo imparato che un agente che controlla un altro agente dello stesso modello tende a dargli ragione. Gli agenti sbagliano, ed è per questo che decido io. La regola della casa è una: non inventare mai, verificare tutto. Ogni importo, data o numero porta con sé il documento da cui viene.

Il metodo è Lean. Usiamo l'algoritmo di Musk, nell'ordine: mettere in dubbio ogni requisito, con il nome di chi l'ha chiesto; tagliare; semplificare; accelerare; automatizzare solo alla fine. E ogni settimana un agente rimette alla prova quello che gli altri la settimana prima non sapevano fare, perché gli strumenti migliorano più in fretta di qualunque procedura scritta tre mesi fa.

L'ufficio è dove sono io. Sono spesso in viaggio fra Berlino, Londra e Tbilisi. Posso gestire l'intera azienda in volo o da un bar sul Tamigi: le decisioni mi arrivano già pronte, dovunque io sia.

Analogico dove conta. In Puglia si costruisce con i rapporti umani. Imprese e fornitori apprezzano molto chi coordina di persona, e un riconoscimento personale per un lavoro fatto bene li motiva moltissimo. Torno a Manduria molto spesso, per gli impegni civici e per il piacere di viverci. Quando sono qui vado di persona in cantiere, dai fornitori, in Comune, fra la gente del centro storico. L'AI non sostituisce questo tempo, lo libera. Viviamo analogico e pensiamo digitale e AI.

Ich führe ManduriaShire mit einem einzigen Menschen auf der Baustelle und elf Agenten künstlicher Intelligenz, gebaut auf Claude von Anthropic. Die Agenten bereiten die Arbeit vor, ich entscheide. Das Leben bleibt analog: auf der Piazza, auf der Baustelle, am Tisch.

Ich bin 56, und das ist mein drittes Start-up. Das erste habe ich mit dem Internet in seinen Anfängen gegründet. Das zweite mit Stahl, in den Anfängen des chinesischen Stahlmarkts: In China habe ich zwanzig Jahre als Ausländer gelebt. Das dritte ist hier, in Manduria, wo ich aufgewachsen bin und das ich mit 17 verlassen habe. Die Branche heißt Longevity, Comunanza und KI. Comunanza: ein gutes Miteinander, ganz mühelos.

Jeder Agent hat nur eine Aufgabe. Außer mir gibt es nur einen menschlichen Mitarbeiter: den Architekten, der die Baustellen leitet. Den Rest bereiten elf Agenten vor, und jeder ist für einen einzigen Bereich verantwortlich: ein Chief of Staff, der das System zusammenhält; technisches Büro und Baustellen; Marketing, mit Social Media und Presse, Newsletter und Websites; Verwaltung und Finanzen; Recht und Verträge; Gemeinschaft und Institutionen; das Archiv; die Forschung an unseren eigenen Abläufen.

Die Agenten sprechen miteinander, nicht über mich. Sie übergeben sich die Arbeit schriftlich, mit vollständigen Aufträgen: Ziel, Quellen, Grenzen, Frist. Bei mir kommen nur Entscheidungen an, schon vorbereitet, mit Optionen und einer Empfehlung. Keine Meetings, nur geschriebene Texte. Sie arbeiten auch nachts: Jede Stunde liest einer von ihnen die Post und gibt sie an den Zuständigen weiter, und vor dem Morgengrauen bringt ein anderer das Archiv in Ordnung und bereitet die Entscheidungen des Tages vor.

Das letzte Wort habe ich. Nichts verlässt das Unternehmen ohne mein „Senden“, und nichts geht online ohne mein „Ja, Produktion“. Zahlungen, Verträge und öffentliche Texte mit Zahlen prüfe ich, nicht ein anderer Agent: Aus der Forschung haben wir gelernt, dass ein Agent, der einen anderen Agenten desselben Modells kontrolliert, ihm meistens recht gibt. Agenten machen Fehler, und deshalb entscheide ich. Die Hausregel ist eine einzige: nie etwas erfinden, alles prüfen. Jeder Betrag, jedes Datum, jede Zahl trägt das Dokument mit sich, aus dem sie stammt.

Die Methode ist Lean. Wir nutzen Musks Algorithmus, in dieser Reihenfolge: jede Anforderung infrage stellen, mit dem Namen dessen, der sie gestellt hat; streichen; vereinfachen; beschleunigen; erst am Ende automatisieren. Und jede Woche testet ein Agent neu, was die anderen in der Woche davor nicht konnten, denn die Werkzeuge werden schneller besser als jedes Verfahren, das vor drei Monaten geschrieben wurde.

Das Büro ist dort, wo ich bin. Ich bin oft zwischen Berlin, London und Tiflis unterwegs. Ich kann das ganze Unternehmen im Flugzeug oder von einem Café an der Themse aus führen: Die Entscheidungen erreichen mich fertig vorbereitet, wo immer ich bin.

Analog, wo es zählt. In Apulien baut man mit menschlichen Beziehungen. Baufirmen und Lieferanten schätzen es sehr, wenn jemand persönlich koordiniert, und persönliche Anerkennung für gute Arbeit motiviert sie enorm. Ich komme sehr oft nach Manduria zurück, wegen meines bürgerschaftlichen Engagements und weil ich gern hier lebe. Wenn ich hier bin, gehe ich persönlich hin: auf die Baustelle, zu den Lieferanten, ins Rathaus, zu den Menschen der Altstadt. Die KI ersetzt diese Zeit nicht, sie macht sie frei.
